Most small businesses do not need more advertising. They need the advertising they already pay for to spend its money on the thing that works.

Across several local service accounts, the pattern repeated. Budget sat spread evenly across creative that had already proven it performed differently. Finding the winner and moving the money to it produced more results from the same spend.

The figures on this page are blended across managed accounts and verified directly against the advertising platform. Individual client accounts are kept anonymous. What is worth showing is not whose account it was, but the method that moved it.

The Problem With Small Budgets

A local service business is not running a large budget. When a few hundred dollars a month has to produce real customers, there is no room for spend sitting on creative that does not convert.

The failure mode is almost always the same. Several ads run at once, the budget splits between them, and the account average looks mediocre. The average hides the fact that one ad is doing well and the others are quietly consuming the money.

Judging on the Right Metric

The most useful thing this work produced was a correction to how the accounts were being read.

Click-through rate is the metric most people watch, and on these accounts it was actively misleading. In one account the ad with the higher click-through rate cost roughly three and a half times more per lead than the ad with the lower one. In another, the months with the strongest click-through rates were the months with the worst cost per lead.

Cheap clicks were the problem, not the goal. Creative that buys fewer, more expensive, better qualified clicks wins on the only metric that pays the business. Every decision here is made on cost per lead.

One Month, Same Budget

The clearest single example of the method. Between June and July of 2026 the budget on this account did not meaningfully change. What changed was where it went, consolidated onto the one video creative that was outperforming everything else in the account.

Three times the leads for the same money. A second account showed the same shape in the same period, moving from four leads a month to eleven and cutting cost per lead by sixty one percent on flat spend.

Creative and Content Production

The creative is the campaign. Targeting and budget move results at the margins, but on these accounts the gap between the best and worst ad was consistently three to four times on cost per lead. That gap is produced in production, not in the settings.

Every ad running on these accounts was produced in house: video cut from real crew and job site footage, before and after photography from completed jobs, and the copy, hooks, and offers written against each one. The same library feeds ongoing social posting, so the advertising and the organic content reinforce each other rather than running as separate efforts.

What the Winning Creative Looks Like

The most valuable thing production taught these accounts is that polish is not the objective.

In one account the best performing ad, at roughly forty dollars per lead, was an unretouched phone photo. Work truck in the driveway, chain link fence, debris still in frame, no text overlay, no logo. It reads like a neighbor posted it. The worst performers in that same account were the polished, text heavy designed creatives, which produced the two lowest click through rates on the account.

Video works the same way. The winning video in another account is real crew footage with a local, time bound hook rather than a produced brand spot. In both cases the ad that looked least like an ad won.

That finding is now the creative rule for this kind of account. Shoot real work, keep the hook specific and local, put the qualifying detail in the copy instead of on the image, and resist the urge to design it into something that looks professional and stops converting.

How the Work Runs

Each account is reviewed on a weekly cycle. Performance is pulled directly from the platform, compared against the previous period, and written up as a short decision record: what happened, why it likely happened, what to keep, and what to cut.

Proposed changes are logged before anything goes live. Budget moves above twenty percent need written approval from the account owner, and a winning ad is never edited mid flight. The documentation matters as much as the optimization, because it is what makes a result repeatable instead of lucky.

Frequency, cost per lead, and lead volume are tracked as standing signals. When frequency climbs or cost per lead drifts past a set threshold, that triggers the next creative test rather than waiting for performance to fall.

Outcome

Across the managed accounts, more than two thousand dollars of ad spend produced sixty one qualified leads at a blended cost under thirty three dollars each, with the best performing creative reaching thirteen dollars per lead.

The results came from a method rather than a budget increase: produce creative that looks like real work instead of advertising, measure honestly, judge on cost per lead instead of the metric that looks good, find the ad that is actually working, and move the money to it faster than instinct suggests.
